Operations advisory

Your best people are doing admin work.

Collina helps U.S. medical, dental and law practices find where the hours are leaking, fix the workflows underneath, and hand the whole thing back to your team documented.

Two weeks
From first call to a written plan you can act on.
$2,500
Fixed fee for the two-week Operations Audit.
Three sectors
Medical, dental and law practices.
— Engagement formats

Three ways we can work together.

— A typical first 90 days

From inquiry to installed system.

Week 0

Discovery call

30 minutes, no deck. We listen, identify the highest-leverage opportunity in your operation, and tell you whether we're the right firm to help — or who is.

Weeks 1–2

Operations Audit

We embed, observe, and time-stamp every workflow. By end-of-week-two, you have a written report and a sequenced action plan with hard-numbered savings.

Weeks 3–8

Automation Build

We build the highest-ROI fixes from the audit. Most clients see the first quantifiable time-savings inside the first three weeks of build.

Weeks 9–12

Handover & baseline

Your team runs the new systems. We measure the delta, hand over the documentation, and remain on call for thirty days. At this point the engagement can end. Many clients stop here and that is by design.

Month 4 onward

Retainer Advisory — optional

Only if it fits. For clients who want us to keep running specific workflows, or want an operating partner on call. Month-to-month, capped roster, senior-led.

— Where this came from

Built inside a real practice, before we sold it.

— Surgical Practice · Personal Injury

Front desk and invoicing, running unattended

A live personal-injury surgical practice with a front office buried in deposition scheduling, invoice prep, and payment chasing across dozens of law firms. We built a system that runs the inbox, prepares and sends the invoices, and follows up on deposition payments without anyone watching it.

Outcome
$140,000 in salaries replaced
— Internal · Research & Compliance

A two-person function down to near-zero oversight

Product sourcing, compliance review, and documentation that previously took two people to manage. We rebuilt it as a workflow that runs on its own, with a human approving anything that matters before it goes out. It is the same pattern we install for clients.

Outcome
2 → 0 additional hires needed

— Frequently asked

The questions every operator asks.

Two weeks of work and a written package at the end of it: a map of every recurring workflow in your practice, a ledger putting hours and dollars against each one, and a ninety-day plan ranked by payback. Plus a sixty-minute closing session working through it with your team.
Medical, dental and law practices all have the same underlying problem: highly-paid professionals doing low-value admin work, with nothing underneath them to absorb it. They bill by the hour or by the appointment, so lost time is lost money in a very direct way. We have worked inside this exact problem on both the medical and legal sides. It is what we know best, so it is what we focus on.
Solo practitioners up to practices of about twenty people. That is the range we build for. Larger than that it still works, but the scope and price grow with it, and there are bigger firms better set up to serve you.
Almost never. Most practices already pay for tools that can do most of what they need — they're just not set up right. We'd rather make what you already own work harder than sell you something new. If new software is genuinely the right call, we'll show you a maximum of three options and let you choose. We don't take referral fees from vendors.
A fractional COO is a hire — usually expensive, near full-time, and embedded for a year or more. A regular consultant often hands you a slide deck and disappears. Collina sits between the two: we do the work ourselves, install it, document it, and hand it to your team — with ongoing advisory available after, if you want it. We're not trying to make ourselves indispensable. We're trying to make ourselves unnecessary, then stay close in case you want a second opinion.
An audit needs no system access at all. Where you do grant access, it is read-only by default, connected through OAuth so you can revoke it yourself at any time, and encrypted in transit and at rest. We are a processor, not your system of record, and nothing you give us is ever used to train a model. Full detail is on the security page.

Thirty minutes. Then you'll know.

Book a call and we'll tell you plainly: whether your back office has the kind of problem we fix, what the biggest opportunity is, and whether we're the right firm to help. If we're not, we'll say so.
